Change Management: Prosci Methodology Applied to Microsoft 365

Bridgestone Group is the world’s largest manufacturer of tires and other rubber products, such as industrial materials and sporting goods. It is a company strongly committed to the quality of its products since its inception.

Their need

Bridgestone Spain and Portugal aimed to leverage Microsoft 365 to optimize the use of its tools (OneDrive, OneNote, SharePoint, etc.), implement best practices for Microsoft Teams, improve document management with SharePoint, and achieve advanced solutions with Power Platform.

Once these improvements were made, Bridgestone sought to consolidate its digital transformation by simplifying processes and making the organization’s communication channels more efficient.

Our solution

To drive the adoption of Microsoft 365 for Bridgestone, NexTReT has a technical team dedicated to the following tasks:

  • Development and implementation of the Adoption and Change Management plan.
  • Training in Microsoft 365 and Change Management.
  • Support for resolving queries regarding Microsoft 365 product features.

NexTReT utilized its Microsoft 365 adoption guide, developed based on PROSCI’s best practices, to address Bridgestone’s digital transformation. This easy-to-follow procedural guide led the client step-by-step to implement Microsoft 365 in the best possible way.

The transformation process was based on three main phases:

  • To begin with, scenarios were identified and prioritized while learning about the available resources and planning the implementation. In this initial phase, different teams involved were chosen, strategies and success criteria were defined, among other tasks.
  • Next, the main stakeholders were engaged to create and launch an adoption plan. The environment was prepared, and the adoption approach was tested with the first users. This phase focused on communication and training strategies for the entire company.
  • For successful adoption, it was crucial to monitor KPIs and track change adoption across all company personnel. NexTReT coordinated the generation of satisfaction surveys to understand users’ knowledge and feelings toward the new Microsoft 365 solution.

Once these improvements were established and implemented, Bridgestone’s digital transformation was consolidated by assessing individualized technical training on M365 applications, training less technically skilled profiles in a set of M365 applications, designing training for users with intermediate technical skills, training advanced users on Microsoft Power Platform, and supporting the involvement of stakeholders in change management.

Results

The implementation of Microsoft’s digital collaboration framework in Bridgestone Spain and Portugal, guided by NexTReT, enabled the optimization of Microsoft 365 tools. Adopting best practices in Microsoft Teams improved internal communication and collaboration.

With SharePoint, document management was centralized, enhancing document access and security, while Power Platform facilitated process automation and more efficient data analysis.

The structured implementation process, based on the Microsoft 365 adoption guide developed by NexTReT, ensured a smooth and efficient adoption, with active participation from stakeholders and testing with initial users. Satisfaction surveys provided feedback for continuous adjustments and improvements, ensuring positive employee adaptation, enhancing interdepartmental collaboration, and contributing to the elimination of organizational silos.

Employee autonomy was fostered by increasing their digital culture in the cloud environment, and the development of skills across all profiles aligned with Bridgestone’s promotion of a culture of responsibility.
